Saturated Sponge Change Management
Load all change at once. Once a sponge is saturated, it cannot absorb more water — all subsequent change is free.
Lütke's framework for executing large organizational pivots. Named from the physical analogy: a dry sponge placed in a bucket of water reaches a saturation point where it cannot absorb more water. Once saturated, submerging it further costs nothing. Applied to organizations: batch all change together, absorb it at once. 'People will mind, but they can't mind more than the saturation point. So all other change past this point is free.' The explicit alternative — slow, incremental change management — is 'readily incompatible with your psyche' and extends the pain without reducing its total. Lütke applied this to the Shopify Fulfillment Network wind-down (~2023): once the decision to exit was made, all associated changes were batched and executed together rather than drawn out. Framed as his personal 'joking label' for a principle he says he invented.
